- Quantified User Impact (60% weight): This isn't a guess. I source this from direct evidence. We analyze support tickets for recurring problem themes, run user surveys with specific "What if?" scenarios, and, most importantly, I use session recording tools to find where users are getting stuck or dropping off. A feature that solves a problem observed in 50% of user sessions gets a vastly higher impact score than a feature requested by one loud enterprise client. The key metric is Problem Occurrence Rate.
- True Technical Effort (30% weight): I never accept a single time estimate. I require a 3-point estimation (optimistic, pessimistic, and most likely) from at least two senior engineers. We also assign a System Complexity Score (1-5) which accounts for things like database schema changes, API integrations, and potential refactoring. This prevents "simple" requests from turning into architectural nightmares.
- Business Alignment (10% weight): This is the final check. Does this feature directly support a current company OKR (Objective and Key Result)? For example, if our quarterly OKR is to increase new user activation, a feature that simplifies the onboarding flow gets a higher alignment score than one that benefits power users.
- Step 1: The Minimum Viable Feature (MVF) Scope: We aggressively descale the feature to its absolute core function. What is the smallest possible version that can solve 80% of the user's problem? We ruthlessly cut all "nice-to-haves" for the initial release. This reduces risk and gets feedback faster.
- Step 2: Gated Rollout with Feature Flags: All new features are wrapped in feature flags. This is non-negotiable. We first release the feature internally to our own team. After 48 hours, we release it to 5% of our user base. We monitor error logs, database load, and core performance metrics like a hawk. Only when it's stable do we proceed.
- Step 3: Phased Percentage-Based Exposure: We then gradually increase exposure: 25%, 50%, and finally 100% over the course of a week. At each stage, we analyze the Feature Adoption Rate and its impact on our primary business KPIs. If a feature at 25% rollout is causing a dip in user engagement, we can instantly turn it off with the feature flag and investigate without affecting our entire user base.
- Step 4: The Handoff Ritual: A feature is not "done" when the code is deployed. It's done when the support team has updated documentation, the marketing team understands the benefit, and we have a dashboard set up to monitor its long-term adoption and performance. This cross-functional handoff prevents deployed features from becoming "orphaned."
